Personalised cold emails get more replies than generic ones, but writing each one by hand takes hours. AI can write the personal parts in seconds, as long as you feed it real facts and check what it produces.
Here is a 5-step workflow that keeps quality high.
Step 1: Start with a tight list
AI can’t fix a bad list. Only include prospects who clearly match your ideal customer. If you have not defined that yet, start with our guide to AI for B2B sales prospecting.
Step 2: Collect 1 or 2 real facts per prospect
For each prospect, add a column with a genuine, recent fact: a funding round, a new product, a job posting, a podcast appearance or a problem common in their industry. This is the raw material for personalisation.
Step 3: Write one strong template yourself
Keep it under 120 words with 4 parts:
| Part | Purpose | Example |
|---|---|---|
| Opening line | Show you did your homework | Saw you are hiring 3 SDRs in Manchester. |
| Problem | Name a challenge people in that role face | New reps often spend their first month on research. |
| Proof | Show a result for a similar company | We helped a similar team cut research time per account. |
| Ask | A low-pressure question | Worth a short chat next week? |
Step 4: Let AI write only the personal lines
Give the AI the prospect facts and ask it to write the opening line, and sometimes the problem line. Keep the rest of the template fixed. This limits the room for invented claims. Our guide to writing better AI prompts includes a ready-made prompt for this.
Step 5: Review every line before sending
Read each AI-written line. Delete anything that is wrong, generic or over-flattering. A 10-second check per email protects your reputation.
Mistakes that kill replies
- Invented facts about the prospect
- Heavy flattery, such as “I loved your inspiring post”
- Long emails that bury the point
- Sending large volumes from a new domain, which harms deliverability. See our deliverability checklist.
- Clickbait subject lines. Our subject line tips show better options.
Done this way, one person can send dozens of relevant emails a day without losing quality. Find more in the AI Sales section.
